How to Run a Better Retail Stocktake
A stocktake is more than entering new quantities. It is a chance to find where sales, deliveries, transfers, damage and counting practices diverge from the record.
Set a clear count boundary
Choose the location, time and products to count. Decide how sales and deliveries during the count will be handled. Include displays, backroom cases and reserved stock in the same definition of available quantity.
- Use one unit of measure for expected and actual stock.
- Mark counted shelves so they are not counted twice.
Compare the variance
Variance is actual minus expected. A negative number is missing stock; a positive number is extra stock. Multiply missing units by unit cost for an estimated stock loss value, but keep that separate from retail sales value.
- Recount large or surprising differences.
- Check recent receiving, refunds and transfers.
Correct with a reason
A physical count sets the new total. It is different from adding a delivery. Record who approved the correction, the old and new totals, and a short reason. If your POS is the source of truth, adjust through its authorised workflow and let other systems reconcile to it.
Improve the next count
Look for repeat variances in particular products or locations. Check whether ambiguous barcodes, open cases or poor shelf labels create mistakes. Smaller cycle counts can make investigation easier than waiting for a large annual exercise.
Worked example: investigate a variance
The system expects 48 cartons of milk across the shelf and backroom. Staff count 43 using the same unit of measure. The variance is 43 minus 48, or minus five units. At a $2.10 unit cost, the estimated missing stock value is $10.50; that is not the same as lost retail revenue.
Before entering a correction, recount the display and unopened backroom cases. Check whether a recent delivery was entered twice or a damaged case was removed without a record. Note the count time so transactions made during the count are handled consistently. If 43 remains the confirmed total, record the authorised adjustment with a reason and investigate whether the same pattern appears at the next cycle count.
